Remote VA onboarding: the 5-day playbook

Week one decides the whole engagement. A specialist who ships real work by Friday builds trust that compounds; one who spends two weeks 'getting up to speed' usually never recovers the momentum.

This is the five-day structure we run for every Hyperstaff placement. It works just as well if you're onboarding a VA you hired yourself.

1Day 1: Access, tools, and the lay of the land

One rule for day one: by end of day, the specialist can log into everything and knows where everything lives.

  • Credentials go out through a password manager (1Password, LastPass), never in chat or email.
  • A 30-minute walkthrough covers your tools (Slack, Notion, CRM), your communication channels, and who's who.
  • The specialist gets the task list and your Operations Vault skeleton, the folder where every process document will live.

2Day 2: Shadowing and the first micro-delegation

Watching you work once beats reading ten pages of instructions.

  • Record yourself doing the core daily processes on a screenshare; the recording becomes permanent training material.
  • Assign one low-risk recurring task (inbox triage, a data entry batch) done under close review the same day.
  • Close with a 15-minute sync: what was confusing, what's missing, what breaks tomorrow if unfixed.

3Days 3–4: Co-pilot mode and SOP writing

Now the roles flip, the specialist executes, you review, and the process gets written down by the person who'll run it.

  • The specialist runs the delegated tasks independently while you spot-check output.
  • They write the step-by-step SOP for each task into the Vault; writing it themselves surfaces every gap in their understanding.
  • You prune the SOPs together: edge cases, exceptions, and the 'what if the customer says X' branches.

4Day 5: Review and full handoff

Friday's job is turning a good first week into a durable operating rhythm.

  • Review the SOPs and the week's output quality together, specifics, not vibes.
  • Agree the ongoing cadence: daily end-of-day summaries, a weekly priorities call, and how urgent items get flagged.
  • Hand off the documented tasks completely. From Monday, they own them.
The short version

Access on day one, shadowing on day two, co-pilot with SOP-writing through day four, full handoff on day five. The SOP step is the one most people skip and the one that matters most. It's what makes the role survive sick days, vacations, and any future replacement.
